Team workshop · for data team leads
How do I run a better retro for a data team?
The plan holds on Monday. By Wednesday the week belongs to someone else: a meeting that ran long, an incident, a question that was not quick. Then the retro asks what disturbed the team, and the same answers come back.
A better retro starts from a number. Count where the hours really went, read the result together, ask the same few questions at every retro, and measure again to see what moved. That is the whole method, and you can start it today with the free check.
The team workshop is the help to keep doing it for a quarter, built around your own results. You run the meeting. I help you lead it.

Why the number alone is not enough
If the same issues keep coming back in your retros, another action list will not change them. Most retros ask what disturbed the team this week. The workshop gives you a repeatable way to read your results, ask what keeps coming back, and check next sprint what actually moved.
Each sprint
Your team answers the check
One minute, six numbers, each person for their own week. You see the combined picture once most of the team has answered.
We prepare the retro together
Before each retro, you and I meet and read your results. We choose the questions to ask and the goal for the next sprint.
You lead the retro
I help you move the conversation from "I feel" to "I know, I see, I solve". The meeting stays yours.
We turn it into a few actions
After the retro we cut the outcome into actions your team can carry, and into a clear message for management about what holds the team back. Next sprint we look at what moved.
What this is not
- I do not run your meetings. You lead, and your team learns to lead itself.
- It is not a one-off session. It is support across a quarter, about six two-week sprints.
- It is not open-ended. The aim is that your team runs the rhythm without me.
Where the check comes from
At Data Berlin on 14 October 2026, 25 data people logged one week. 47% of the hours they reported were unplanned, the median person was at 57%, and for 16 of the 25 meetings were the largest block of unplanned work. They answered from memory, so treat it as a conversation starter, not a study. The check is free: where did your week go, or run it with your team at /team.
Your data stays yours
I never get access to your team's data. You share the results you received with me, and only if you choose to. Answers stay anonymous, and I only ever look at team totals.
Who runs it
I am Lior Barak. I have spent more than fifteen years inside data organizations, and I built the free weekly-hours check this workshop starts from. About me.
Questions
What is the team workshop?
It is support for a data team lead across a quarter. Before each retro we read your team's weekly-hours results together and prepare the questions and the goal for the next sprint. After the retro we turn what came out into a few actions. You lead the meeting.
Who is it for?
Leads of data teams who already hold a regular retro. The free check shows full detail from five answers, so it suits teams of five or more.
What does it cost?
€1,200 per month, for a minimum of one quarter. I confirm invoicing details before we start.
Do you see my team's data?
No. I never get access to your team's data. Answers are anonymous and I only look at the team totals you choose to share with me.
What do I need before I start?
A team that holds a regular retro, and one round of the free weekly-hours check so you have a first number.
Who runs the retro?
You do. I help you prepare and lead it, so that your team learns to run the rhythm without me.
What if our number is already good?
Then the question is how to keep it that way. The same rhythm of measuring, asking and checking what moved applies.
Price
€1,200 per month, for a minimum of one quarter.
